The challenge

Uganda is advancing a major green hydrogen fertilizer project designed to produce approximately 200,000 tonnes per year of NPK fertilizer and Calcium Ammonium Nitrate. The project required early-stage environmental and social due diligence to assess potential risks, identify permitting requirements, and benchmark the proposed development against international standards and applicable Ugandan legislation. The assignment also needed to identify key social impacts, stakeholder considerations, and priority actions required to align the project with IFC Performance Standards.

Our approach

A thorough Environmental and Social Due Diligence assessment was conducted to identify key environmental, social, legal, and permitting risks associated with the proposed project. The approach included reviewing the prefeasibility study report, benchmarking the project against IFC Performance Standards and applicable Ugandan legislation, conducting stakeholder analysis, identifying potential social impacts and mitigation measures, and undertaking a high-level review of project permitting requirements.

The result

The due diligence process produced a red flag analysis, an Environmental and Social Due Diligence report and an Environmental and Social Action Plan. ESAP outlined practical measures to bring the project into alignment with IFC standards, including indicative budget estimates and a tentative implementation schedule. These outputs provided the client and funder with a structured understanding of key environmental and social risks, compliance gaps, and priority actions for responsible project development.
